The ROI of Follow-Up: What Systematic Chasing Is Actually Worth to a Class-Based Business

The baseline is worse than you think

Most local businesses do not have a follow-up problem. They have a first-response problem.

The average company responds to inbound leads in 47 hours (HubSpot 2024 data). Twenty-three percent never respond at all. For class-based businesses specifically, up to 62% of incoming calls go unanswered during peak teaching hours, and 67% of parents who reach voicemail decline to leave a message (Agentzap 2025 industry report).

The ROI of follow-up is measured against this baseline — not against a hypothetical business that already responds instantly to every enquiry.

Three worked examples

The following projections use industry-benchmark conversion rates, published UK pricing data, and the evidence-report financial model. The baseline conversion rate reflects delayed or incomplete manual follow-up; the systematic rate reflects immediate automated response and sequential follow-up.

UK tuition centre

  • Monthly enquiries: 50
  • Baseline conversion: 12% (6 students/month)
  • Systematic conversion: 30% (15 students/month)
  • Monthly fee: £134 (Explore Learning 2026 published pricing)
  • Average retention: 18 months (GoStudent 2026 analysis)

Result: 9 additional students per month. £1,206 in new monthly recurring revenue. £14,472 in annual recurring revenue. Over a full year of enquiry cohorts at 18-month average retention, that is £260,496 in lifetime value recovered.

Swim school

  • Monthly enquiries: 100
  • Baseline conversion: 15% (15 students/month)
  • Systematic conversion: 35% (35 students/month)
  • Monthly fee: £80 (evidence-report financial model)
  • Average retention: 24 months (evidence-report financial model)

Result: 20 additional students per month. £1,600 in new monthly recurring revenue. £19,200 annually. £460,800 in lifetime value across a year of enquiry cohorts.

Dance studio

  • Monthly enquiries: 40
  • Baseline conversion: 12% (4.8 students/month)
  • Systematic conversion: 34% (13.6 students/month)
  • Monthly fee: £100 (based on £1,200 annual student value benchmarks; Agentzap 2025 data)
  • Average retention: 36 months (3-year cohort standard, Agentzap 2025 data)

Result: 8.8 additional students per month. £880 in new monthly recurring revenue. £10,560 annually. £380,160 in lifetime value across a year of cohorts.

The caveats that matter

These numbers are projections, not guarantees. Three constraints apply to every class-based business:

Capacity ceilings. A swim school with full pool lanes cannot convert more enquiries into students without opening new class slots. A tuition centre at room capacity needs another room, another tutor, or another branch. Follow-up recovers demand; it does not create capacity.

Seasonal variation. Enquiries are not uniform. Dance studios see up to 42% of annual enquiries in August and September (Agentzap 2025 data). Dance studios can also see student churn rise from June to August (iClassPro 2025). The monthly figures above are averages across a full year — some months will be far higher, some far lower.

Database burnout. A highly persistent automated sequence can damage sender reputation if messaging frequency crosses the threshold where opt-outs and spam reports spike. On WhatsApp, the warning sign is clear: opt-out rates above 2% signal that frequency is too high, targeting is off, or content is unhelpful (Uptail 2026 analysis). The ROI projection assumes a five-touch, ten-day sequence — not an endless drip.

Where the value concentrates

In every worked example, the majority of recovered revenue comes from two changes:

  1. Responding immediately rather than within 47 hours. This alone moves the needle from "most enquiries go cold" to "most enquiries start a conversation."

  2. Following up after the trial within 24 to 48 hours. Trial-to-enrolment conversion is around 60% in swim and gymnastics and 54% in dance and cheer (iClassPro 2025, over a million enrolments). Those who do not enrol immediately remain a potential follow-up audience. A timely follow-up with a direct enrolment link can address some of the administrative friction.

The remaining touches — the scheduling nudge, the confirmation, the soft close — contribute incrementally. They matter, but they are not where the step change happens. The step change is in the first response and the trial follow-up.
